I push the team to keep coming back to our riskiest assumptions and to test those first. You would be surprised how many times I have come back from the field with an insight none of us saw coming.

When YouTube faced an existential crisis with a FTC consent decree and a hard deadline, I rallied the organization, worked with more than 300 engineers, and shipped 80 different changes that touched every part of Youtube. The people who have been in those rooms with me say the same thing: they could never tell how much pressure we were under, because I stayed steady. That calm is what kept the team functioning when the stakes were the highest.
